Niceville Key Extraction exists for one moment: the one where the key turns, something gives, and you are left holding a stub. It is a specific, unnerving little disaster — nothing is broken into, nothing is stolen, and yet you cannot get in and you cannot even try again, because half your key is inside the lock.

Why keys break
A key is a thin piece of soft metal that you use as a lever. That sentence contains the whole explanation. Keys are made from brass or nickel silver — deliberately softer than the lock, so that the key wears out before the cylinder does. When a key snaps, it has usually done exactly what it was designed to do, at the end of a long process.
Fatigue. Every turn flexes the blade a tiny amount. Metal that flexes repeatedly develops microscopic cracks, and cracks grow. This is why keys almost never break on the first hard turn — they break on the ten-thousandth ordinary one. The break itself is sudden, but the failure took years.
Wear. Every insertion drags the blade across the pins. Over time the cuts round off and the shoulder wears back, so the key sits fractionally deeper and lifts each pin slightly less than it should. The lock still opens, but only just, and only with a wiggle. That wiggle is the driver applying side load to a blade that is already thinner than it was.
Stiff or corroded locks. Around Niceville and Valparaiso this is the big one. Humid, brackish air corrodes springs and pins. As a cylinder stiffens, people apply more torque, and more torque on a fatigued blade is the recipe. The lock's stiffness is the cause; the key is just the part that gives first.
Copies of copies. Each duplicate is cut from the one before, and each generation drifts slightly. A fourth-generation copy may be marginally off on every cut, requiring force to work at all. Duplicates cut from an original are far better than duplicates cut from duplicates.
Weak points. Two places do most of the breaking: right at the shoulder, where the blade meets the bow and the cross-section changes abruptly, and at the deepest cut, which is the thinnest point along the blade. If your key has a very deep cut near the shoulder, it has a built-in weak spot and it is worth having a fresh one cut before it fails.
Weight on the ring. A key in an ignition or a door lock with a heavy bunch hanging from it is being bent every time it is used. Heavy keyrings are quietly responsible for a lot of broken keys and worn ignitions.
What not to do — this part matters
Almost every extraction that goes badly went badly before we arrived. In the ten minutes between the break and the phone call, people try things, and some of those things convert a simple job into an expensive one.
- Do not use pliers or tweezers on a fragment that is flush or below flush. If a piece is genuinely sticking out far enough to grip, gentle straight traction can work. If it is not, jaws will do one of two things: slip and burnish the edge smooth, removing whatever purchase existed, or grip and snap the fragment again, leaving you with two pieces instead of one.
- Do not push the fragment further in to “get at it better”. There is nothing better further in. A fragment near the mouth of the keyway can be worked on. A fragment driven to the back is behind every pin in the stack.
- Do not put oil, grease or penetrating fluid into the keyway. This is the single most damaging thing people do, and it is done with the best intentions. Oil does not free a broken key — the fragment is not stuck by friction, it is held by pins pressing down on it. What oil does is coat the fragment so tools cannot grip it, and combine with dust to make a paste that seizes the mechanism. A lock that could have been cleared in minutes becomes a strip-and-clean job, or a replacement.
- Do not dig with a screwdriver, knife, paperclip, hairpin or drill bit. Poking around inside a keyway damages the pin tips and can shear a spring. That converts a broken-key job into a broken-cylinder job, and the cylinder costs more than the extraction ever would.
- Do not insert the other half of the key on top of the fragment. It will not push it through, and it will jam both halves together.
- Do not force the cylinder to turn. If the fragment is sitting in a partly rotated plug, turning it further can trap the pins across the shear line and lock the whole thing up solid.
- Do not superglue anything to anything. We have to mention it because it happens. Glue runs, glue sets around pins, and a glued cylinder is a replaced cylinder.
The correct first move is to stop, leave the lock exactly as it is, and call. A fragment sitting untouched in a dry keyway is the best possible condition for us to find it in.
What extraction actually involves — and what we will not publish
We will describe this at the level of what and why, not how. There are good reasons locksmiths do not publish opening and extraction technique, and we are not going to be the exception.
A broken key sits in a keyway with spring-loaded pins pressing down on it. The whole task is to overcome that downward pressure enough to draw the fragment out along the path it went in, without damaging the pins, the springs or the plug. The tools for this are purpose-made, thin enough to fit alongside a key blade in a keyway that was never meant to hold anything else, and there are several depending on where the break sits and which way the plug is rotated.
The variables that decide whether it is quick or slow: how deep the fragment sits, whether the plug is at rest or partly turned, whether the keyway is straight or has a complicated profile, whether anything has already been tried on it, and whether there is oil in there. A clean, untouched break at rest is usually a short job. The same break after twenty minutes of pliers and penetrating fluid may not be recoverable at all.
What we are aiming for every time is a cylinder that still works afterwards with a fresh key, because that is much cheaper for you than a replacement. Where the original key is intact enough, or the lock can be read, we can cut a working replacement so you are not left with a functioning lock and no key.
When the cylinder is finished too
Sometimes the honest answer is that the lock has come to the end of its life, and it is better to hear that than to pay for a repair that fails again in a month. The signs:
- The lock was already stiff before the break. If it took effort to turn, the cause of the break is still in there. Extracting the fragment gives you back a lock that will break your next key too.
- Visible corrosion in the keyway. Green or white deposits, or a gritty feel, mean the internals have been attacked. On coastal openings this is common.
- Damaged pin tips or a sheared spring, usually from digging. A cylinder that no longer lifts pins cleanly is unreliable even after the fragment comes out.
- Serious wear. A cylinder with tens of thousands of cycles on it has a worn plug and a sloppy fit, and it will accept keys it should reject while rejecting keys it should accept.
- The key that broke was itself the last survivor. If every remaining key is worn to the same degree, the sensible outcome is a new cylinder with fresh keys rather than nursing an old set along.
Where the lock does need changing, re-keying rather than replacing is often possible on decent hardware, and it is cheaper. We will tell you which of those two you are looking at before doing anything.
Worn keys: the failure you can head off
The best broken-key call is the one that never happens, and there is a clear warning period. Watch for a key that needs to be jiggled, a key you have to pull back a fraction before it turns, a key that only works one way round, or a key that has visibly rounded cuts and a shiny, polished blade. Compare it to a rarely used copy if you have one — the difference is usually obvious once you put them side by side.
If any of that describes a key you use daily, have a fresh one cut from the best original you have, not from the worn one in your pocket. And if the lock is stiff as well, get the lock seen to, because a new key in a stiff lock breaks just as readily as the old one did.
Where breaks happen most around here
Exterior doors that catch weather come first: front doors, side gates, shed and outbuilding locks, and anything on a breezeway where salt air moves through. Second, high-cycle doors in buildings where several people use one key. Third, locks that sit unused for long stretches and then get turned hard when someone finally needs them — a lock that has sat through a humid summer untouched is stiffer than the person turning it expects.
Mailbox and cabinet locks deserve a mention. Their keys are small, thin and easy to snap, and the cylinders are cheap, so the economics are different: extraction is often still worth it, but replacement is a reasonable choice more often than on a house door.
Common questions
If a real length is proud of the keyway, straight, steady traction with no twisting can work. If it slips, stop immediately — each attempt polishes the edge and makes tools less able to grip it later.
Drilling is a last resort and most broken-key jobs do not need it. Untouched breaks come out far more often than ones that have already been worked on.
Usually yes. Between the fragment and the piece you are holding, there is often enough to work from, and many locks can be read directly. Bring or keep both halves.
Because it did not fail suddenly. Metal fatigue accumulates over years and the last turn is simply the one that finished it. If the lock was also stiff, that shortened the timeline considerably.
No. Oil and penetrating fluid are the main reason simple extractions turn into cylinder replacements. Leave it dry and leave it alone.
